The opportunities AI presents are difficult to dismiss. It is accelerating growth, unlocking efficiency, and enabling new business models across industries and markets. For emerging economies in particular, it offers a pathway to scale faster and compete globally. But as organisations focus on expanding value, a parallel responsibility emerges, ensuring that this growth is sustainable, controlled, and defensible. This is where many organisations are falling behind.

At the same time, research from McKinsey indicates that while most organisations have deployed AI in some form, only a small proportion have embedded robust governance and risk management practices. AI is scaling its capability faster than organisations are scaling verifiable evidence. And where evidence is weak, trust becomes conditional.
Much of the current discourse still frames AI as opaque – a “black box” beyond meaningful scrutiny. That framing is increasingly unhelpful. AI systems are complex, but they are not unknowable. They are built on data, design decisions, assumptions, and constraints. Their behaviour can be tested, monitored, and evaluated. The real issue is not opacity. It is the absence of disciplined requirements for proof.
Boards do not govern potential. They govern outcomes, risk, and accountability – and those require evidence. Yet many AI systems are still deployed on the strength of performance claims rather than demonstrated reliability in real-world conditions. Models perform well in testing environments, but their behaviour in production, where context shifts, data evolves, and unintended consequences emerge, is often insufficiently examined. In that environment, performance becomes an assumption. Assumptions do not scale safely.
The next phase of AI leadership will be defined by a shift from innovation-led deployment to evidence-led governance. Not because innovation is less important, but because, without proof, innovation introduces unmanaged exposure.
For boards, this is a matter of control.
Without evidence, performance cannot be trusted. Without testing, risk cannot be contained. Without traceability, decisions cannot be explained. And without any of these, oversight becomes performative.
First, every AI system must have a defined purpose, scope, and acceptable risk thresholds. Boards must require management to articulate not just what the system does but also what it should not do, where it can fail, and what safeguards are in place. Without this clarity, systems drift beyond their intended use, often without detection.
Second, AI systems must be proven before and during deployment. This includes testing for accuracy, bias, robustness, and real-world impact – not just in controlled environments, but under operational conditions. Boards should expect documented validation processes and results, not assumptions of performance.
Third, there must be continuous monitoring and traceability. AI does not remain static after deployment. Systems evolve, data shifts, and outcomes change. Boards should require ongoing monitoring of performance and risk, supported by audit trails and traceability mechanisms that allow decisions to be reconstructed and challenged. If a system’s behaviour cannot be traced, it cannot be governed.
For organisations operating across emerging markets, this moment is pivotal. The benefits of AI – financial inclusion, improved service delivery, and operational efficiency – are too significant to ignore; so is the cost of failure – financial, regulatory, and reputational. In environments where trust is still being built, the margin for error is even narrower.
The sustainability of that growth depends on trust. And trust, at scale, is built on defensibility. Not statements. Not intentions. But evidence. The organisations that will lead are not those that promise the most. They are those who can prove consistently and under scrutiny that their systems are working as intended, that risks are understood and managed, and that outcomes can be explained, justified, and defended.
